Case Study · Food Distribution
The CEO pulled up margins mid-meeting. The deal closed that afternoon.
A produce company CEO was in live merger negotiations. Somebody at the table asked a question about margins on a product line. He pulled out a tablet, opened the AI executive intelligence dashboard Heed AI Solutions had built for him, and had the number in 20 seconds. It was accurate. The counterparty saw it happen. The conversation changed.

What actually happened.
Avocado Importer is a produce distribution company. The CEO runs a lean executive team — five people covering logistics, sales, compliance, market intelligence, and operations. Each of them had their own system, their own spreadsheets, their own reporting cadence. By the time a number reached the CEO, it was two to four days stale and often reconciled differently across departments.
When a merger conversation started, the problem became acute. Deals move fast. A counterparty's CFO asks about margin on a product line. If you cannot answer in the meeting, you look unprepared. If you answer wrong, you give up leverage. Most SMB CEOs have one of two tools in that moment: instinct, or a phone call to the controller who may or may not pick up.
We built something different. A custom executive intelligence platform that pulls from logistics, sales, compliance, and market intelligence systems into one real-time view. An AI agent panel on the side answers questions conversationally — "what's our 60-day margin on Mexican Hass vs California Hass" — with numbers that tie back to source data with an audit trail.
On the day of the merger conversation, the CEO used it. The question came. He pulled out the tablet, asked the agent, got the number, spoke it into the room. It was right. The meeting turned. The deal closed that afternoon.
That is what production AI looks like in a real business with real stakes. It is not a demo. It is not a chatbot. It is a system that held up in a moment that mattered.
What we actually delivered.
Multi-source data pipeline
Logistics (ERP), sales (CRM), compliance (custom trackers), market intelligence (external feeds). All unified into one real-time executive view.
AI agent panel
Conversational interface that answers margin, volume, logistics, and compliance questions. Every answer ties back to source data with an audit trail.
Executive-optimized UX
Dashboard and agent both work on tablet. The CEO used it in a board meeting without anyone noticing the interface. That was the design goal.
Governance baked in
Audit trails, access controls, human-in-the-loop escalation. Zero security incidents since deployment. Compliant with the company's vendor management program.
What this case study proves.
- Production AI can be decision-ready. Most "AI pilots" cannot survive a single high-stakes moment. Production AI does.
- Custom wins when the decision matters. No SaaS would have unified this company's four data systems with their specific product SKUs and margin model.
- Governance is the feature, not the constraint. The audit trail is why the CEO trusted the number enough to speak it in the room.
- SMBs can compete with enterprise AI. This entire system was built for well under what a single enterprise consulting engagement costs.
- The first project should pay for itself fast. Hours saved alone recovered the build cost in weeks. The merger moment was a bonus.
Your business has a version of this moment coming.
Maybe not a merger. Maybe a board meeting, an audit, a critical customer call. The question is whether your systems will hold up. A 15-minute discovery call costs nothing and often produces a rough ROI estimate before you hang up.
