The honest answer: measurable results in the first week, meaningful payback around day 74 on an $8,000 build, and compounding wins that unfold over 12 to 24 months. Anyone promising instant transformation is selling something. Anyone quoting a 12-month build for a single workflow is padding.
Week one should produce: a written ROI model, a scoped workflow, and a working prototype on your real data. If week one produces a PowerPoint deck, that is a warning sign.
5. How to evaluate an AI consulting firm before you hire
Five questions that separate serious consultancies from pitch-deck vendors:
- "Show me a production system you built that is running today." If everything is case studies and NDAs with no URLs to point to, the work may not exist.
- "Walk me through the ROI model for a recent client." A real consultant shows you the math. Hours saved, dollar per hour, payback. If the answer is vague, walk.
- "How do you handle governance and compliance?" At minimum, the answer should reference NIST AI RMF or ISO 42001. If AI governance is not in their vocabulary, you will be blocked by your own legal team in six months.
- "Who actually builds the system?" At the SMB level, the person who sold you should be involved in the build or at least in weekly delivery. Hand-offs to a pod of juniors is where expensive rework begins.
- "What happens if the pilot fails?" A good consultant has killed projects that did not clear the hurdle. If every project they have ever done was successful, they are either lying or scoping too narrowly.
6. How to pick the right first AI project
The single biggest SMB mistake: picking the "most impressive" project instead of the "most likely to succeed" project. The first AI project should meet all four criteria:
- Narrow scope. One workflow, one team, one measurable outcome.
- Data already exists. If you have to build the data pipeline before you can build the AI, your first project should be the pipeline, not the AI.
- ROI is measurable without philosophy. Hours saved, errors reduced, or dollars recovered. If the benefit is "better customer experience" and no one can put a number on it, pick a different workflow.
- A decision-maker sponsors it. Without executive sponsorship, implementations stall when the inevitable friction appears.
